The business

Our client is a last mile logistics company that facilitates the delivery of over 400,000 packages per day across Canada. A leader thanks to its technological platform generating more than 3,500 optimized routes daily for nearly 500 independent delivery contractors, the company enables its customers to offer consumers a fast, reliable and predictable delivery experience during their purchases. in line. The organization, headquartered in Montreal, Quebec, employs more than 2,500 people in 9 provinces, and is constantly expanding its network of stations.

Challenge to overcome

Following significant growth in the volume of parcels and a new pan-Canadian service agreement, the company wishes to implement automation in its main centers in Toronto and Montreal to improve the speed of parcel processing while minimizing labor. labor required.

The role of GCL in the realization of this project

Design of the new parcel sorting center in Toronto and Montreal (4 months):

  • Evaluate in detail the current operations of the Montreal sorting center in order to define the context, constraints and operational issues;
  • Lead and manage the reflection affecting the growth of the company in terms of type of sorting, volume, service schedule and delivery partner interface and define the objectives to be achieved;
  • Perform an evaluation of the current performance of the Montreal sorting center and the operational and technological management tools;
  • Identification of the different automation technologies available (volume, sorting, space required, etc.);
  • Develop development scenarios (internal and external), applicable technologies, productivity levels, budgets and the challenges of achieving each of these scenarios;
  • Perform a detailed cost analysis for each of the proposed scenarios and present the results to management for decision;

Site research and qualification (8 months):

  • Finalize the chosen layout and coordination with architects for construction plans and specifications;
  • Develop specifications and coordinate the choice of suppliers for all equipment (parcel sorters, conveyors, chutes, etc.);
  • Participate in the selection and coordination of suppliers for the installation of equipment;
  • Manage and monitor the project to meet deadlines and budgets;
  • Develop a project, relocation and operations transition plan;

Implementation of a new automated sorting technology (8 months):

  • Coordinate the mechanical and electrical plans of the equipment to be installed;
  • Develop a detailed implementation plan including information system interfaces;
  • Integration and sorting volume test and information system interfaces
  • Support start-up teams and coordinate configuration and interface adjustments;
The results
  • The establishment of 2 new parcel sorting center with a capacity of 100,000 parcels per day;
  • The start of a new WMS application with the implementation of operational rigor supporting growth;
  • Improved labor productivity by 30% and improved level of customer service;
